There is a difference between making a task 20% faster and eliminating the need for someone to do it at all. Most businesses focus on the first. The winners focus on the second.

Task Thinking vs Role Thinking

Task thinking: "AI can help our analyst pull data faster."

Role thinking: "AI can pull the data, analyze it, flag anomalies, and generate the report. We do not need to hire an analyst."

Same technology. Completely different outcome. Task thinking saves hours. Role thinking saves salaries.

What Makes a Role Replaceable

A role is replaceable by AI when three conditions are met:

  1. The work is information-based. Moving, analyzing, formatting, or generating information. Physical work is a different category.

  2. The decisions follow patterns. If 80% of the decisions can be made with rules and data, AI can handle them. The remaining 20% that need judgment can be escalated to a human.

  3. The output is measurable. If you can define what good looks like, you can build a system to produce it.

Junior analysts. Report builders. Data entry specialists. Campaign monitors. Scheduling coordinators. These roles meet all three criteria.

The Uncomfortable Conversation

Nobody wants to talk about this because it sounds cold. But here is the reality: the roles being replaced are the ones where people spend most of their time doing work that does not use their best skills.

The data analyst who spends 80% of their time pulling data instead of analyzing it is not doing analysis. They are doing data entry with a fancier title. Free them from that and they do actual analytical work.

How to Think About It

Before posting your next job opening, ask: "Could a system do 80% of this role?" If yes, build the system and hire for the 20% that requires human judgment.

You end up with fewer people doing higher-value work. They cost more per hour but less in total. And the output is better.
