The Four Risk Categories
Technical risk. Will this actually work? Can the systems integrate? Is the data available and clean? Does the AI model perform well enough for this use case?
Operational risk. What happens to the business if this fails? Is there a fallback process? How long can you operate without this automation?
Data risk. Is the data secure? Is it compliant with regulations? What happens if the data is wrong or incomplete?
Adoption risk. Will the team actually use this? Will it change their workflow in ways they resist? Is there training and support?
Scoring Risks
For each risk, score two dimensions:
Likelihood. How probable is this risk? 1 is unlikely. 5 is almost certain.
Impact. How bad is it if this happens? 1 is minor inconvenience. 5 is serious business impact.
Multiply the two scores. Anything scoring 15 or above needs a mitigation plan before you proceed. Anything scoring 10 to 14 needs monitoring. Below 10 is acceptable risk.
Mitigation Strategies
Reduce likelihood. More testing. Better data validation. Proven tools instead of experimental ones.
Reduce impact. Fallback processes. Gradual rollout. Reversibility built into the system.
Accept and monitor. For low-scoring risks, acknowledge them and set up alerts. Do not invest heavily in mitigating minor risks.
The Pre-Mortem
Before starting any AI project, run a pre-mortem. Imagine it is six months from now and the project failed. What went wrong? Write down every scenario the team can imagine.
Then check each scenario against your risk framework. The pre-mortem catches risks that optimism hides.
Risk Is Not a Reason to Stop
Every project has risk. The goal is not zero risk. The goal is understood, scored, and mitigated risk. The businesses that manage risk well build more, fail less, and move faster than the ones paralyzed by fear.
