Build cost. Hours to design, build, and test the automation, multiplied by the hourly rate of whoever builds it.

Tool cost. Monthly subscriptions for the tools involved. Calculate for 12 months.

Maintenance cost. Estimated hours per month for monitoring, fixing, and updating. Multiply by 12.

Training cost. Time spent learning the tools and training anyone who interacts with the system.

Add them all up. That is your total investment for year one.

Calculating Value Created

Direct time savings. Hours saved per week, multiplied by the hourly cost of the person who was doing the work, multiplied by 52 weeks.

Error reduction. Estimate the cost of errors in the current process. How often do they happen? What does each one cost in rework, customer impact, or missed revenue?

Speed gains. Faster lead response increases conversion rates. Faster reporting enables faster decisions. Faster optimization reduces wasted ad spend. Estimate the revenue impact.

Capability gains. What can you do now that you could not before? If automated creative testing lets you run 5x more tests per month, what is the revenue impact of finding winners faster?

The Conservative Approach

When in doubt, be conservative. Use the lower estimate for value and the higher estimate for cost. If the ROI is still positive under conservative assumptions, it is a solid investment.

A Quick Example

Build cost: 40 hours at $75 = $3,000. Tools: $100 per month = $1,200. Maintenance: 4 hours per month at $75 = $3,600. Total investment: $7,800.

Time saved: 10 hours per week at $50 = $26,000 per year. Error reduction: $5,000 per year estimated. Total value: $31,000.

ROI: ($31,000 - $7,800) / $7,800 = 297%.
