Blind trust in AI is reckless. Zero trust in AI is wasteful. The answer is a framework with clear rules.
The Trust Spectrum
Not all AI decisions carry the same weight. Sorting them into tiers makes the framework simple:
Tier 1: Auto-execute. Low-risk, high-frequency decisions. Routing a notification. Formatting a report. Updating a record. The cost of an error is near zero. Let the system run without human review.
Tier 2: Review and approve. Medium-risk decisions. Budget adjustments under a threshold. Lead assignments. Email sends to small segments. A human reviews the output before it goes live. Takes 30 seconds per review.
Tier 3: Human decides, AI recommends. High-risk or high-cost decisions. Major budget changes. Client-facing communications. Strategic direction. AI provides the analysis and recommendation. A human makes the call.
Building the Score
For each AI process, score it on three factors:
Reversibility. Can you undo the action easily? Reversible actions can run at higher trust. Irreversible actions need more oversight.
Cost of error. What happens if the AI gets it wrong? A formatting mistake is cheap. A wrong budget allocation is expensive. Score accordingly.
Track record. Has this specific AI process been accurate over time? A process that has run correctly for 90 days earns higher trust than one you launched yesterday.
The Promotion Path
New AI processes start at Tier 3. As they prove reliability, they get promoted to Tier 2. After consistent accuracy, some move to Tier 1.
This is not set and forget. Processes get demoted if they start making errors. The trust framework is dynamic.
Why This Matters
Without a trust framework, you either over-check (defeating the purpose of automation) or under-check (taking dangerous risks). The framework gives you confidence to automate aggressively where it is safe and stay vigilant where it matters.
