The Four Buckets

Every task in your business falls into one of four categories:

Full automation. The task is repetitive, rule-based, and low-risk. Data entry, report generation, appointment reminders, invoice processing. AI handles it end to end. No human touches it.

AI draft, human review. The task requires some intelligence but the stakes are high enough that a human should check the output. Email responses, content creation, proposal writing, analytics summaries.

AI assist. The task is primarily human but AI makes it faster. Strategy development, creative direction, complex negotiation preparation. AI provides data, options, and analysis. The human makes the call.

Human only. The task requires judgment, empathy, or accountability that AI should not handle. Client relationship management, hiring decisions, crisis response, strategic pivots.

How to Sort Your Tasks

For each task, ask two questions. How predictable is the input? And how severe is the consequence of a mistake?

Predictable input plus low consequences equals full automation. Unpredictable input plus high consequences equals human only. Everything else lands in the middle two buckets.

The Delegation Mistake

Most businesses either delegate too much or too little. Delegating too much means AI is making decisions it should not. Delegating too little means humans are doing work the machines should handle.

Start With Full Automation

What started as "AI draft, human review" might become "full automation" after six months of consistent quality. What was "human only" might become "AI assist" as models get better at nuance.

Review your delegation categories quarterly. Look at each task and ask: has the AI earned more trust here? Over a year, the proportion of full automation grows. Your team handles less routine work and more strategic work. The business produces more output with less labor cost. Not because you cut people, but because each person focuses on increasingly valuable work. That progression from manual to assisted to automated is the natural evolution of AI operations done right.
