The Weekly Review Protocol
Jay Banlasan
The AI Systems Guy
tl;dr
A 30-minute weekly review that keeps your AI operations on track and catches problems early.
Thirty minutes once a week prevents more problems than any monitoring system. The weekly review protocol for ai operations is the discipline that keeps your entire operation healthy.
This is not a status meeting. It is a structured review with a specific agenda that you complete in exactly 30 minutes. Any longer and you are wasting time. Any shorter and you are skipping something important.
The 30-Minute Agenda
Minutes 1 through 5: Dashboard scan. Check your operational dashboard. Green, yellow, red. Anything red gets noted for investigation. Anything yellow gets watched.
Minutes 6 through 10: Metrics comparison. Compare this week's numbers to last week's. Time saved, cost, quality, coverage, reliability. Note anything that moved more than 10% in either direction.
Minutes 11 through 15: Changelog review. Read through the changes made this week. Does anything correlate with the metric movements you noted? This is how you connect causes to effects.
Minutes 16 through 20: Failure review. How many failures occurred this week? Were they handled by retry logic or did they require manual intervention? Any new failure modes that need attention?
Minutes 21 through 25: Improvement candidates. Based on everything above, what is the single highest-impact improvement you could make this week? Not a wishlist. One thing.
Minutes 26 through 30: Action items. Assign owners and deadlines for anything that came up. Update your documentation. Note any decisions made.
Why Weekly
Daily is too frequent for strategic review. Monthly is too slow to catch trending problems. Weekly hits the sweet spot for most AI operations. Problems are caught while they are still small. Improvements accumulate meaningfully.
The Discipline Factor
The weekly review protocol only works if you actually do it. Every week. Even when things are running smoothly. Especially when things are running smoothly, because that is when complacency sets in.
Block it on your calendar. Protect the time. The 30 minutes you invest prevents the 3-hour fire drill that happens when you skip reviews for a month and problems compound.
Scaling the Protocol
If you manage multiple AI operations across different clients or departments, customize the review protocol for each. The metrics differ. The thresholds differ. The improvement priorities differ.
But the structure stays the same. Dashboard scan, metrics comparison, changelog review, failure review, improvement candidate, action items. Thirty minutes per operation per week.
For an operator managing five client operations, that is two and a half hours per week on reviews. Compare that to the firefighting time saved by catching problems early, and the math is overwhelmingly in favor of the weekly review protocol for ai operations.
